Cash on delivery is still popular with Indian shoppers, especially outside the metros. But COD orders are also where most fake orders, wrong addresses and refused deliveries happen. Every returned parcel costs you forward shipping, return shipping and packaging — with no sale to show for it.
Why COD orders fail
- The customer placed the order impulsively and changed their mind.
- The address or pin code is incomplete.
- The phone number is wrong, so the courier cannot reach them.
- The order was a prank or test.
The WhatsApp confirmation flow
- Immediately after a COD order, the customer receives a WhatsApp message with order details.
- They tap Confirm or Cancel.
- Confirmed orders are released for shipping; cancelled ones are closed before you spend on shipping.
- If there is no reply within a set time, a reminder goes out, and then a short call if needed.
Add an address check
Before dispatch, automation can flag pin codes outside your courier's serviceable list, addresses that are too short, and repeat customers with a history of refusals. Flagged orders go to a person for a quick call.
Nudge towards prepaid
Offer a small benefit for switching to UPI — free shipping or a minor discount — within the confirmation message, using a payment link.
Measure the effect
Track confirmation rate, RTO rate and delivered-order percentage by state and pin code. Many brands find RTO concentrated in particular regions or product categories, which helps refine COD rules.
FAQs
Does this work with Shopify and WooCommerce?

Will customers find it annoying?
A single, clear confirmation message is generally welcomed, especially when it includes tracking details later.
Can we disable COD for certain pin codes?
Yes, most platforms and checkout apps allow pin-code based COD rules.
